Strategy & Architecture Review

The problem it solves
You spend real money on data, platforms, and now AI, and cannot say what it returns. Cloud bills climb, delivery stalls, vendors mark their own homework, and the board is asking questions.
What we do
Executive interviews, platform and cost analysis, and an architecture assessment across strategy and roadmap, platform and tooling, governance and operating model, and analytics and reporting. Choose the data lens, the AI readiness lens, or both. Findings are graded: defects, recommendations, open questions. Firm conclusions are separated from assumption-dependent ones.
What you receive
A board-ready report, a costed and sequenced roadmap, a fix-first list your team can start on Monday, and a one-hour executive readout.
Engagement length
Typically 2 weeks for a focused review of one domain. Typically 4 weeks for the full estate. Fixed fee, agreed upfront. Engagement length is negotiable.

Fractional Data & AI Leadership

The problem it solves
A full-time head of data or Chief AI Officer costs R2M+ a year and is hard to hire well. Without one, the roadmap has no owner, vendors go unchallenged, and initiatives drift.
What we do
Act as your head of data and AI on a monthly retainer. Own the roadmap from the review, set priorities, direct internal teams and vendors, oversee delivery, and report to the executive and board in their language.
What you receive
Three tiers. Advisor: monthly cadence, executive sparring and roadmap governance. Leader: weekly cadence, acting head of data and AI. Leader with Managed Team: leadership plus vetted specialists delivering under Unicora direction.
Engagement length
Monthly retainer. Most clients run 6 to 18 months, then step down a tier as their own capability grows. The goal is an engagement that ends well, not one that never ends.
